Steps:
- Mix cream, coffee, sugar, and vanilla extract together in a freezer-safe container. Cover container and freeze until coffee mixture is solid, at least 3 hours.
- Remove container from freezer and defrost in room temperature for 1 hour. Break coffee mixture apart with a fork creating a slush-like consistency. Transfer to a punch bowl or large pitcher.

If you're putting in 2gal coffee:0.5gal of your sweetened milk, that is 256oz of coffee and 64 oz milk. So 320 oz total. I'm thinking your ice cream mix is probably 21g of sugar per 3 oz serving. The rough math suggests that that you're adding about 16oz of sugar per 320oz of mix, so about 5% sugar. As the other guy said, you need like like 20% sugar to make it freeze soft. Or, you …
